Phase 1 — Diagnose
Weeks 1 to 3.
We spend time on the floor, in the depot, or on the calls — wherever the work actually happens — and trace how a job moves from request to done. We're looking for the gap between how the process is described and how it's run, because that gap is almost always where the cost is hiding.
You get a short written diagnosis: the two or three points where the process breaks, what each one is costing you, and what fixing it would take.
You'll have, by the end
- A map of how work actually flows, not the org-chart version
- The specific points where handoffs, decisions, or information break down
- A plain-language estimate of what each one costs
Phase 2 — Rebuild
Weeks 4 to 9.
We redesign the points identified in the diagnosis, with the people who do the work — not around them. A process that the team hasn't shaped is a process they'll quietly route around within a month.
This phase produces working changes, not a slide deck: new handoff points, clearer ownership, and the checks needed to catch a problem before a customer does.
You'll have, by the end
- A rebuilt process at each identified point, already running
- Clear ownership for each step, written down once, not re-explained weekly
- Early results on the specific cost the diagnosis identified
Phase 3 — Stabilize
Weeks 10 to 13.
New processes tend to hold under attention and slip once the excitement wears off. This phase is about making sure it doesn't: simple checks that surface drift early, and ownership that sits with your team rather than with us.
We stay close enough during this phase to fix what breaks on first contact with a normal, unglamorous week — the real test of whether a change works.
